The familiar starting point
“Where can we use AI?” is usually the wrong first question.
That question begins with a capability and searches for work to absorb it. It favors visible tasks, easy demos, and the process already on the page. The organization may save time, but it may also automate duplicated work, unclear ownership, broken handoffs, and unnecessary clicks.
A better starting point is: What value are we trying to create, and who should own creating it?
Look beneath the workflow
The click is an artifact. The intent is the work.
When a seller opens four records before deciding what to do next, the work is not opening four records. The work is gathering enough context to make a confident decision. When a manager exports data to a spreadsheet, the work is not exporting. The work may be reconciling information that the system failed to make trustworthy.
Observe the pauses, backtracking, side conversations, shadow spreadsheets, copied notes, and final checks. They reveal the information, confidence, and accountability the operating model must provide.
A click path is evidence of what someone is trying to understand, decide, complete, or prove.
Redesign the ownership
Assign moments, not entire workflows.
A workflow does not need one permanent label such as human or automated. A lead-management motion can move from AI-owned signal monitoring, to shared interpretation, to a human-owned conversation, and back to AI-owned documentation and coordination.
This is the heart of Value Ownership. Each moment is assigned according to the value it should create, the capability it requires, the consequences of error, and the importance of judgment, trust, speed, or scale.
A practical test
Before automating a GTM process, answer five questions.
- 01
What outcome is the person, customer, or business actually trying to create?
- 02
Which behaviors reveal missing context, unnecessary friction, or weak decision confidence?
- 03
Which moments require human judgment, and which gain value from consistency or scale?
- 04
What authority can AI hold, what requires approval, and what triggers escalation?
- 05
How will we know the redesigned ownership created better value, not merely more activity?
The point
AI does not transform businesses. Redesigned operating models do.
AI is a legitimate participant in the operating model. It can monitor, synthesize, recommend, execute, and act autonomously within defined boundaries. But it should not be the organizing principle. Value should.
